Before allocating the budget, agree the business change the plan needs to support.

Strategy starts by listening to the question.

Start with the decision.

A channel split is an output of strategy. Start with the commercial question: entering a market, finding new buyers, improving repeat purchase or making an existing budget work harder. Each requires a different brief.

Separate evidence from habit.

Bring the team’s assumptions into the open. Which audience matters? What makes the offer useful to them? Where does the current journey lose people? Review customer conversations, campaign results and market context before repeating last year’s allocation.

Make the alternatives comparable.

Give each option an audience, a role, a cost and a way to learn. A lower media price is not automatically a better decision. Consider creative production, local adaptation, landing-page readiness and the team’s capacity to respond.

Build a plan that can change.

Agree what evidence would make you increase, reduce or stop an activity. Use a defined starting point and a review date. Make room for uncertainty rather than presenting a forecast as a promise.

Take this into your next brief.

Ask: if we were starting today, what would we keep, what would we test and what would we stop? Across EMEA and APAC, keep the business question consistent while checking the local audience and buying context.
